Administrative work is the hidden cost of running trucks. It rarely shows up on a rate confirmation, but it eats the hours owners and dispatchers should spend on drivers, customers and planning. The goal is not to eliminate it, which is impossible, but to make it smaller and more predictable.
Find out where the hours go
For one week, have everyone in the office note what they spend time on in rough blocks: chasing PODs, answering broker calls, building invoices, carrier setup, driver questions. Most fleets are surprised by the result. You cannot reduce work you have not measured.
Standardize the repeat work
- Use templates for load details sent to drivers, so nothing is forgotten.
- Keep a ready carrier packet so broker setups take minutes, not hours.
- Use the same file naming and folder structure for every load.
- Write a one-page checklist for invoicing and use it every time.
Cut the handoffs
Every time a task passes between people, something can drop. If the dispatcher books the load, someone else checks the rate con and a third person invoices, make sure each handoff has a clear trigger and a place where status is recorded.
Let brokers update themselves where possible
Many brokers accept tracking through apps or ELD integrations. Where it fits your operation and your drivers agree, this can cut down routine check calls. Keep proactive communication for exceptions, where a human call matters.
Use tools that fit your size
A full TMS can be a big help for a growing fleet, but only if it gets used. A simple, consistent system beats an expensive one that half the team ignores. Choose tools your drivers and office will actually use every day.
Delegate the right work
Owners should keep the decisions only they can make: which customers to work with, rates they will accept, driver hiring and growth. Repetitive work like document collection, invoicing, check calls and carrier packets can be handed to staff or an outsourced team with clear instructions.
